Ecommerce Migration Checklist

A stage-by-stage checklist for ecommerce platform migrations. Use it to track readiness, spot gaps early, and make sure nothing falls through the cracks between planning and go-live.

How to use this checklist: Work through each phase in order. Items that cannot be checked are risks that need to be resolved before moving to the next stage. Do not treat unchecked items as minor — most migration failures can be traced back to something that was skipped here.

Phase 1 — Discovery and Planning

Before anything starts

Business objectives for the migration are clearly defined and agreed upon by all stakeholders

A project owner has been identified internally — one person responsible for decisions and approvals

All stakeholders (business, IT, operations, marketing) have been identified and their requirements gathered

Current platform pain points are documented — what you are migrating away from and why

A realistic timeline has been established, accounting for data preparation, testing, and training

Budget has been approved and includes contingency for scope changes

Phase 2 — Platform and Vendor Selection

If not already decided

Platform requirements have been documented before evaluating options Evaluate platforms against your requirements, not the other way around.

ERP compatibility has been verified with each platform under consideration

B2B-specific requirements (customer-specific pricing, account structures, approval workflows) have been validated against platform capabilities

Implementation partner has been selected and their references checked

Contract and statement of work reviewed — scope, deliverables, and change order process are clear

Phase 3 — Data Preparation

Before configuration begins

Product catalog has been audited — duplicates removed, missing attributes identified

ERP data has been reviewed for ecommerce readiness Pricing, product descriptions, customer data, and inventory data are often not in a format ecommerce platforms expect.

Customer account data and pricing structures are mapped and validated

Decision made on historical order data — what gets migrated, what stays in the ERP

Data migration scripts or import templates have been tested with a subset of real data

Data ownership and maintenance responsibilities after go-live are defined

Phase 4 — Requirements and Configuration

Before development starts

Functional requirements are documented and approved by stakeholders before configuration begins

ERP integration requirements are defined — what data flows in which direction and how often

Custom features and platform limitations are understood — what requires customization vs. what can be configured out of the box

Checkout and order workflow has been mapped end to end, including edge cases

All third-party integrations (payment, shipping, tax, CRM) are identified and scoped

A staging environment is set up and accessible for review and testing

Phase 5 — Testing

Before go-live

End-to-end order flow tested — from product browse through checkout, payment, and confirmation

ERP integration tested with real transactions — orders, inventory updates, pricing sync

Customer-specific pricing tested for a representative sample of account types

Edge cases tested — partial orders, back-orders, returns, account-specific rules

User acceptance testing completed with real internal users, not just the implementation team

Performance tested under realistic traffic load

All identified issues are logged, prioritized, and resolved or deferred with a clear plan

Phase 6 — Go-Live Preparation

Final steps before launch

Go-live date confirmed with all stakeholders and implementation partner

Cutover plan documented — exact sequence of steps, timing, and who is responsible for each

Rollback plan documented in case something goes wrong after launch

DNS, SSL, and domain configuration verified

Payment processing confirmed live and tested in production environment

Internal team trained on platform administration and day-to-day operations

Customer communication plan ready — who to notify, when, and how

Support escalation path is clear — who to contact if something breaks on day one

Phase 7 — Post-Launch

First 30 days after go-live

Order flow monitored closely for the first 48–72 hours

ERP sync verified with live orders

Issues log maintained and reviewed daily in the first two weeks

Customer feedback collected and reviewed

Deferred items from testing are scheduled and prioritized

Post-launch retrospective held with the team — what went well, what did not, what to improve next time
